The panel — who decides
1. The premise
You've spent a hundred and fifty units learning to answer questions. This last chapter is about everything that happens around the answers. Who's actually in the room when you draw your diagram. Whose vote counts. What the recruiter wrote in your file before the loop began. None of this is on the rubric you'll see. All of it shapes the rubric you won't.
The earlier unit on reading the panel ([[reading-the-panel]]) gave you the shape. This one gives you the mechanics.
2. What's actually happening
A senior-engineer onsite has four to six interviewers. Each one writes a structured note after their slot. Those notes go into a packet. The packet goes to a decision body. The decision body is not the same at every company, and the differences matter more than you'd think.
Three patterns:
- Hiring manager decides. Common at smaller companies and at most levels below staff. The hiring manager reads the packet, talks to the interviewers, and makes the call. Recruiter handles the offer. Fast. Personal. Vulnerable to one strong opinion swinging the room.
- Committee decides. Google is the famous example. The interviewers don't decide. They write notes and forward the packet to a hiring committee — a group of senior engineers who never met you. The committee reads the notes and votes. The hiring manager's preference is a data point, not a verdict.
- Bar-raiser veto. Amazon's pattern. The hiring manager wants you. The team wants you. The bar raiser says no. You're out. One person, one veto, no override.
You can usually find out which pattern your target company uses by asking your recruiter directly. They'll tell you. It's not secret.
3. The named patterns
The roles in the room cluster into five archetypes. The names change by company. The function repeats.

The bar raiser is the most distinctive role and the most misunderstood. They're not "another senior engineer." They're a specific person trained by the company to enforce the bar, often from a different org, and they have a structured second-pass rubric of their own. Amazon makes this explicit. Google's cross-functional interviewer plays a similar role implicitly. Stripe rotates a senior IC into every loop with the same brief. Meta builds the role into the hybrid round.
When you're told one of your interviewers is the bar raiser, you don't have to perform differently. You have to make sure that slot is where your strongest signal lands. For most candidates the strongest signal is tradeoff thinking ([[tradeoffs-as-the-answer]]). Save the inversion sentences for this round if you have to ration them.
4. What it looks like in practice
A typical Google senior onsite has four interviewers: two system design (one is the lead, one is secondary), one coding, one cross-functional. The packet goes to a hiring committee of five to seven engineers, none of whom met you. They read for two signals: technical excellence and Googleyness. The committee can override the panel in both directions — they can hire someone the panel was lukewarm on, and they can pass on someone the panel loved. The hiring manager argues for you in committee but doesn't vote.
A typical Amazon senior onsite has five interviewers: two technical (one system design, one coding), one hiring manager, one cross-team, one bar raiser. Leadership Principles are scored in every slot. The bar raiser writes a structured assessment that the hiring manager cannot override. If the bar raiser says no, the loop ends no, even if the hiring manager wanted to hire you.
A typical Stripe senior onsite has six interviewers spread over a day: two system design (long format, sixty minutes each), one coding, one debugging-and-design hybrid, one hiring manager, one behavioral. There's no formal bar raiser; the senior IC rotated in is the implicit one. Decision is hiring manager plus recruiter, with the senior IC's note carrying outsized weight.
These shapes change by year and by org. Ask. Don't guess.
5. What to do about it
Before the loop, ask your recruiter three questions:
- Who's on the panel and what role do they own? Names, levels, slots. Recruiters will tell you. Some will even send LinkedIn profiles.
- How does the hire decision get made? Committee, hiring manager, bar-raiser veto. Different patterns mean different signal-allocation strategies.
- What did the screening notes say? You may not get the full text, but recruiters will summarize. "The hiring manager wants to see whether you can run a large migration." "They flagged depth as the question to test." Now you know which signal you need to over-index on.
If the recruiter is cagey on any of these, treat the loop as if every slot were a bar-raiser slot. Lead with tradeoff thinking everywhere. It's never wrong.
The morning of the loop, write down each interviewer in order and the signal you'd lean into for each. A simple list. Three columns: name, role, signal-to-lead-with. Re-read it once in the cab and put it away.
6. Where this chapter is going
The rest of this chapter is about everything that happens inside those slots that isn't the answer to the technical question. How to read what the interviewer's silence means. How to ask for a hint. How the third follow-up grades you. What shifts between L4, L5, L6. How the behavioral round actually works. How the post-onsite write-up gets graded. And, at the end, the offer.
The technical course is done. This is the rest of the grade.
